What a healthy pipeline looks like
You can read pipeline health straight off the board. A healthy roadmap tends to show:
- A steady trickle of ideas in Planned — you're never out of raw material
- A Needs brief column that gets cleared regularly, not one that piles up
- A Working column sized to your team's real capacity, not overstuffed
- A consistent flow into Testing, so you always have live reads coming
- A growing Winner column that you actually mine for the next round
The warning sign is imbalance: forty cards stuck in Working and nothing in Testing means production is your bottleneck. An empty Planned column means you'll run dry in two weeks. The board is your early-warning system.
Brief early so production never starves
The most common pipeline stall is editors sitting idle because nothing is briefed. Treat the Needs brief column as a queue you clear on a schedule, not something you do reactively. Keep a small buffer of ready briefs so there's always work to pull from.

Give every card an owner and a due date
Cards without an assignee are how work quietly stalls — everyone assumes someone else has it. Assign every active creative and set a due date. This does two things: it makes the card show up in that person's My Queue view, and it triggers a notification so they know it's theirs. Clear ownership turns the board into a self-serve system instead of something you have to chase around.
Cap your work in progress
It's tempting to start everything at once, but a Working column with thirty cards usually means thirty half-finished creatives and zero tested ones. Limit how much is in progress at any time so work actually finishes and moves to Ready to test. Fewer things started, more things shipped — that's the trade that raises throughput.
